The Signature Idea
From software people use to software that does the work.
The agentic enterprise is an organisation in which people and AI agents work together to achieve business outcomes.
Agents do more than produce an answer. They interpret a goal, make a plan, use tools, complete steps, check progress and escalate when human judgment is required.
That is a profound change in how work is designed, managed and governed.
Agency begins when software can act.
A chatbot responds. An agent pursues an outcome.
To do that safely inside a company, an agent needs more than a capable model. It needs a defined role, the right context, access to approved tools, boundaries on its authority, standards for good work and a clear route to a human owner.
Without those elements, the organisation has an impressive demo. It does not yet have a dependable digital workforce.
Six things every enterprise agent needs.
- 01
Mission
A clear outcome, scope and definition of success.
- 02
Knowledge
Trusted, current and permission-aware organisational context.
- 03
Tools
Approved systems and actions the agent can use to complete its work.
- 04
Guardrails
Rules, permissions, spending limits and conditions for escalation.
- 05
Evaluation
Tests and live measures for quality, safety, cost and business impact.
- 06
Accountability
A named human owner who remains responsible for the outcome.
Where agents create value
- Technology
- Code generation, testing, documentation, incident investigation, security review and platform operations.
- Customer operations
- Case resolution, account research, onboarding, service recovery and next-best-action support.
- Commercial
- Market research, account intelligence, proposal development, pipeline analysis and campaign operations.
- Corporate functions
- Financial analysis, policy review, procurement support, talent operations and management reporting.
- Executive work
- Decision preparation, organisational sensing, scenario analysis and follow-through across complex initiatives.
A practical adoption path
- Step 1
Find the work
Map high-volume, high-friction and high-value workflows. Look for work with a clear outcome, accessible knowledge and measurable quality.
- Step 2
Set the boundary
Decide what the agent may recommend, prepare, execute or approve. Keep autonomy proportional to consequence.
- Step 3
Build the context
Give the agent access to trusted knowledge, policies, examples, data and tools without flattening the organisation's permission model.
- Step 4
Evaluate before scale
Test the complete workflow, including failure, ambiguity and escalation. Measure business outcomes, not just model accuracy.
- Step 5
Redesign the role
Remove completed tasks from human roles. Increase responsibility for judgment, relationships, problem framing and exception handling.
- Step 6
Operate the workforce
Monitor quality, cost, drift, permissions and incidents. Agents require management even when they do not require line managers.
The real risks
Autonomy increases both value and consequence.
An incorrect answer is inconvenient. An incorrect action can move money, expose data, change a customer record or interrupt a business process.
The control model must therefore cover:
- Identity for every human and machine actor.
- Least-privilege access to data and tools.
- Approval thresholds based on consequence.
- Complete logs of reasoning inputs, tool calls and outcomes.
- Evaluation before release and during live operation.
- Fallback behaviour when models, tools or data fail.
- Named accountability for every agent-owned workflow.
Design the operating model before you scale the agents.
I work with executive and technology teams to create a practical agentic-enterprise blueprint.
The work may include:
- Agent opportunity and workflow portfolio.
- Human-agent role and accountability design.
- Enterprise corpus and context architecture.
- Agent platform and integration architecture.
- Governance, evaluation and observability framework.
- Pilot selection and implementation roadmap.
- Capability model for leaders and employees.
- Investment case and measures of value.
Build an agentic enterprise, not a collection of agents.
If your organisation is moving from copilots to agents, now is the right time to define the architecture, operating model and controls that will allow them to scale.
