AI Native CTO

What I Do

The right technology leadership for the moment you are in.

Technology problems do not arrive in neat packages.

You may be scaling faster than the platform can cope. Product delivery may have slowed. An investment decision may depend on facts hidden beneath a polished roadmap. Or the board may know AI matters without having a credible plan for what comes next.

I work with leaders to understand the real problem, make the important decisions and build the capability needed to move forward.

Service 01 — Fractional CTO

CTO-level leadership without a full-time hire.

A Fractional CTO gives the CEO, board and technology team experienced leadership on a continuing basis. The role is particularly useful when the company has outgrown informal technology leadership but does not yet need, or cannot yet justify, a full-time CTO.

I become part of the leadership rhythm of the business. I help set direction, coach the team, challenge decisions and stay close enough to delivery to see whether the plan is working.

Typical work

  • Technology vision, strategy and roadmap.
  • Product and engineering operating model.
  • Architecture, platforms and technical debt.
  • Engineering leadership and organisation design.
  • Hiring, succession and capability development.
  • Vendor, cloud and technology cost decisions.
  • Cybersecurity, resilience and risk.
  • Board reporting and investor conversations.
  • AI product strategy and internal adoption.

Good fit when

  • The founder is still acting as the default CTO.
  • A strong engineering team lacks executive technology leadership.
  • Growth is exposing gaps in architecture, delivery or organisation.
  • The board needs a more complete view of technology performance and risk.
  • The company is preparing for fundraising, expansion or a major platform change.
Service 02 — Interim CTO

Leadership when the business cannot wait.

An unexpected CTO departure, a failed delivery programme or an unstable platform can leave a company exposed. Waiting several months for the perfect permanent hire is not always an option.

As Interim CTO, I take clear accountability for the technology function during the transition. The first job is to establish the truth. The next is to stabilise what matters, restore confidence and create a platform the permanent leader can inherit.

Typical work

  • Rapid technology and organisation assessment.
  • Platform, delivery and operational stabilisation.
  • Priority and roadmap reset.
  • Leadership team support and role clarity.
  • Vendor and partner intervention.
  • Cost, risk and technical-debt review.
  • Permanent CTO role design and candidate assessment.
  • Structured handover to the incoming leader.

Good fit when

  • The CTO has left or must be replaced.
  • Product delivery has become unreliable.
  • Technology risk has reached board level.
  • A turnaround or major change requires experienced leadership.
  • The organisation needs a safe bridge to its next permanent CTO.
Service 03 — Technology Operating Partner

Better technology judgment before and after the investment.

Technology is often central to the investment thesis but difficult to assess from the outside. A clean demo can hide a fragile platform. A large engineering team can conceal weak throughput. A credible AI story can amount to little more than a vendor API and a presentation.

I help investors and boards understand what is real, what is risky and what can create value.

Read the Technical Excellence field guide

Before investment

  • Technology and product due diligence.
  • Architecture, scalability and security review.
  • Engineering organisation and leadership assessment.
  • AI capability and defensibility review.
  • Technology cost and technical-debt analysis.
  • Independent assessment of the value-creation plan.

After investment

  • First 100-day technology plan.
  • CTO coaching and executive support.
  • Product and engineering performance improvement.
  • AI opportunity portfolio.
  • Platform modernisation and cost optimisation.
  • Technology leadership search support.
Service 04 — AI-Native Transformation

Move from experiments to operating capability.

Most organisations do not have an AI-tool problem. They have a focus, operating-model and adoption problem.

Teams run pilots. Vendors make promises. Individual employees find useful tools. But there is no shared view of where AI creates value, what foundations are missing or how risks should be managed.

I help the organisation build that shared view and turn it into a practical programme of work.

Typical work

  • Executive AI opportunity and readiness assessment.
  • AI-native technology strategy.
  • Business workflow and agent opportunity mapping.
  • AI product and platform architecture.
  • Enterprise knowledge and corpus architecture.
  • Model, vendor and build-versus-buy decisions.
  • Evaluation, observability and governance.
  • AI-enabled engineering strategy.
  • Human-agent operating-model design.
  • Leadership and workforce capability building.
Service 05 — Focused Technology Missions

A clear answer to a difficult technology question.

Not every problem needs a long advisory engagement. Sometimes the organisation needs an experienced, independent view and a practical decision within a fixed period.

Example missions

  • Technology maturity assessment.
  • Product and engineering effectiveness review.
  • Architecture and platform assessment.
  • Cloud and infrastructure cost review.
  • Cybersecurity and resilience assessment.
  • AI product feasibility review.
  • Technology strategy reset.
  • CTO or senior technology candidate assessment.
  • Vendor selection and build-versus-buy decision.
Service 06 — Thought Leadership

An experienced voice for the rooms where this gets decided.

Boards, conferences and institutions are being asked to form a view on AI faster than the evidence arrives. Most of what reaches them is either vendor material or academic distance.

I speak and write from the operator's seat: what works, what quietly fails and what a leadership team has to decide before any of it matters.

Watch recorded talks and interviews

Typical work

  • Board and executive briefings.
  • Keynotes, panels and moderation.
  • Written perspective on AI-native leadership.
  • Media, analyst and institutional commentary.
  • Leadership programmes and capability building.

Good fit when

  • A board needs a briefing that is neither a vendor pitch nor a research summary.
  • A conference needs a speaker who has run the thing being discussed.
  • A leadership team wants to build its own judgment rather than buy a conclusion.
  • An institution needs commentary it can attribute and defend.

How engagements work

  1. 01

    Establish the truth

We examine the business context, technology, delivery, organisation and risks. The goal is not to confirm the prevailing story. It is to understand what is actually happening.

  2. 02

    Decide what matters

We reduce a long list of concerns to the few decisions that will materially change the outcome.

  3. 03

    Turn decisions into work

The result is a sequenced plan with owners, measures, dependencies and clear trade-offs.

  4. 04

    Build lasting capability

Where the engagement continues, I work with the team to deliver the change and leave the organisation stronger than I found it.

Tell me where you are stuck.

You do not need to diagnose the engagement before we speak. Bring the business context, the technology question and the outcome you need.
